Trusted by global corporations like Tetra Pak, Nestlé and DSM-firmenich and by ambitious start-ups

More than 8 out of 10 new innovations in food and health categories fail during their first year in market.
The Challenges FourFactors® Was Built to Solve
#1: From Science to Consumer. Instead of starting with the ingredient, the science and the technology, start with the consumer, and remember there isn’t just one: different people need different reasons to say yes.
#2: From Silos to Shared Language. Instead of R&D, marketing, regulatory and sales each defining success on their own, agree on one shared language for what wins with the consumer.
#3: From Noise to Positioning. Instead of a claim that sounds like everyone else’s, give people one clear reason to pick you over the next five products on the shelf. One clear, defensible position in the market.
#4: From Commodity to Value. Instead of competing on price alone, tell a story that makes the ingredient interesting again.
#5: From Data to Roadmap. Instead of drowning in data and ideas with no idea what to tackle first, work through decisions in a clear order and get clarity on where to play and how to win.
#6: From Interest to Trust. Instead of a concept that just scores well in a test, build one consumers trust enough to actually buy.
“HMT brought a lifecycle segmentation view on health, which was new for Coke. Today, when I teach or in many of the cases I see across sectors, this is one of the best B2B2C models I know”
– Michele Kellerhals, Professor Innovation Management at Lucerne University and former Director R&D Functional Ingredients, Coca-Cola Europe
So what are The FourFactors®?
The Value Chain Starts in the Mind of the Consumer
The FourFactors® brings the consumer into the innovation adoption lifecycle — from the first strategic decision about where to play, to the moment a product has to earn a “yes” at the shelf or checkout. In practice, that means two connected tools working together:
FourFactors®: the point-of-purchase framework. Four questions every consumer answers, consciously or not, before buying: do I need this, do I accept the ingredient, do I understand the benefit, do I trust the brand. The challenge we see most often: brands nail one or two factors and assume the rest will follow. They don’t
FourFactors® Brand Acceleration System: the strategic where to play and how to win framework. A model for deciding when and how an innovation should enter a market. It maps a market as an adoption curve, moving through four key stakeholder groups, each with a different mindset, from “I need to change” to “I don’t want to change.” Where an innovation sits on that curve determines which market entry strategy gives it the best odds: creating an entirely new category, building a new segment or substituting a whole category.
Together, they answer the two questions that determine whether an innovation becomes a success: where should we play, and can we win the room once we’re there. Most tools stop at scoring an idea. FourFactors® tells you which specific factor is the real barrier, so the fix goes to the right problem.

through the mind of consumer at the point of purchase
The Origin of the FourFactors®
When the first generation of functional foods emerged in Europe in the late 1990s, the industry assumed strong scientific evidence would be enough to guarantee market success. It wasn’t. Some products, backed by excellent science, became category-defining brands. Many others, with equally strong science, disappeared.
After studying both outcomes across European markets, one pattern held consistently: consumers weren’t deciding based on the strength of the data. They were running every product through four unconscious checkpoints — need, acceptance, understanding, trust — and rejecting anything that failed even one of them.
That observation became the original FourFactors® – the four key factors that go through the mind of the consumer at the point of purchase. Over the following two decades, applied across all categories in food & supplements like probiotics & postbiotics, plant-based, healthy ageing & longevity, functional beverages and more.
